Overview

Our channel rewards platform enables clients to create incentive schemes for their distribution network — retailers, distributors, and field agents earn rewards by achieving sales targets within defined time periods.

As the platform matured, every new scheme type (value-based, point-based, litre-based, upload-based, cyclical, lucky draw, scratch card, spin-the-wheel) demanded its own bespoke template. The design file ballooned to 137+ screens across 20+ variations, making updates slow, inconsistent, and error-prone.

The Problem

Template Sprawl

40+ individual screens across 20+ scheme variations — each with unique layouts for value-based, point-based, litre-based, upload-based, gift card, and DBT reward types.

Slow Turnaround

Every new requirement meant designing a new template from scratch. A single scheme type change could take 3–5 days to design, review, and hand off.

Inconsistent UX

Users experienced different navigation patterns, information hierarchy, and interaction models depending on which scheme type they were viewing.

Process

01

Audit

Mapped all 20+ scheme types and identified shared patterns across 137 screens

02

Pattern Extract

Distilled common modules: scheme cards, progress trackers, slab tables, reward displays

03

Unified Architecture

Designed one adaptive template with conditional sections that show/hide based on scheme configuration

04

Validate

Tested unified template against all existing scheme scenarios: Lucky Draw, Differential Time, GOLY

Design Decisions

Conditional Sections

Template sections show/hide dynamically based on scheme type (slab-based rewards, upload verification, eligibility criteria) rather than creating separate screens.

Unified Scheme Card

One card component adapts to show value targets, point targets, litre targets, or upload counts — eliminating 46 'Projects' screen variations.

Modular Reward Display

Scratch cards, spin wheels, and lucky draws share a common reward reveal pattern with swappable interaction modules.

Shared Progress Tracking

A single progress component handles percentage-based, slab-based, and milestone-based tracking across all scheme types.

Key Takeaways & Reflections

01

Audit before you build

Without mapping every edge case first, the unified template would have missed critical scenarios like cyclical schemes and multi-slab rewards.

02

Flexibility > Specificity

A well-designed conditional system scales better than purpose-built templates. New scheme types now require zero new screens.

03

Design debt compounds

What started as 'just one more template' grew to 137 screens. Consolidation should happen early, not after the system becomes unmanageable.
